O Método BLUF (Bottom Line Up Front) é a técnica de comunicação que transforma e-mails longos em mensagens de 3 linhas e reuniões de 60 minutos em sessões de 15. Originário das forças militares americanas (US Army Field Manual 5-0), foi adotado pelas maiores consultorias (McKinsey, BCG, Bain) e empresas de tecnologia (Amazon, Google, Meta) como padrão de comunicação executiva. Jeff Bezos proibiu PowerPoints na Amazon e substituiu por '6-pagers' que começam com o BLUF. Na McKinsey, todo deliverable segue o Pyramid Principle de Barbara Minto — que é essencialmente BLUF aplicado a documentos.

Bottom Line Up Front (BLUF)

Presentation style where the conclusion or recommendation comes first, followed by supporting details.

Net-net

The final, essential takeaway after eliminating all non-critical information.

Quando usar: Síntese final em reuniões ou conversas quando é preciso cortar o ruído.

The Ask

The specific action or decision you are requesting from your audience. Always includes WHO needs to do WHAT by WHEN.

❌ Básico

"I need your help with this."

✅ Executivo

"The ask: I need your sign-off on the vendor contract by EOD Thursday to maintain our Q2 launch timeline."

Quando usar: Clareza sobre o próximo passo esperado. Todo e-mail BLUF termina com The Ask.

Supporting Rationale

Evidence and reasoning that backs up your main point, structured in order of importance.

"Here are the reasons why this is a good idea."

✅ Executivo

"Supporting rationale: 1) Market analysis shows 23% YoY growth in target segment. 2) Competitive benchmarks confirm pricing advantage. 3) Financial projections show 18-month payback."

Quando usar: Após a conclusão/recomendação no formato BLUF. Sempre numerado e ordenado por relevância.

TL;DR (Too Long; Didn't Read)

A summary for readers who want only the key points. Similar to BLUF but more informal, common in tech companies and Slack messages.

"In short, here is what you need to know."

✅ Executivo

"TL;DR: Deal closed. Contract signed. Implementation starts Monday. No action needed from your side."

Quando usar: E-mails internos, Slack messages e comunicação com times de produto/tech.

Pyramid Principle

Communication framework (created by Barbara Minto at McKinsey) where the main idea comes first, supported by key arguments, each backed by data. BLUF is the foundation of the Pyramid Principle.

"First, let me explain the background. Then I will discuss the options. Finally, here is what I recommend."

✅ Executivo

"We should enter the Mexican market in Q3. Three reasons: 1) TAM of $800M with no dominant player, 2) Our Brazilian playbook transfers with minimal adaptation, 3) We have a distribution partner ready."

Quando usar: Apresentações estratégicas, board decks, memos de decisão e qualquer documento que exija argumentação estruturada.

Action Required / FYI / Decision Needed

E-mail subject line prefixes that immediately signal intent, saving the reader from guessing what you want.

"Subject: Update on the project"

✅ Executivo

"Subject: [Decision Needed by Fri] Q3 Budget Reallocation — $500K from Brand to Performance Marketing"

Quando usar: Linha de assunto de e-mails. Amazon, Google e McKinsey usam essas tags extensivamente.

So What? Test

A mental filter applied to every statement: if the reader/listener can ask 'So what?', your message isn't actionable enough.

"Sales were down 10% this quarter."

✅ Executivo

"Sales declined 10% QoQ, driven by enterprise deal slippage. We need to accelerate 3 stalled opportunities worth $2.1M to close the gap by quarter-end."

Quando usar: Auto-revisão de e-mails, slides e mensagens antes de enviar. Se a reação natural seria 'e daí?', reescreva.

One-Pager / One-Slider

A single-page summary that captures the entire narrative: situation, complication, resolution. Forces BLUF discipline.

"I prepared a long presentation with 30 slides about the project."

✅ Executivo

"I've distilled the proposal into a one-pager: situation, three options with trade-offs, and my recommendation. The supporting deck is available if you want to go deeper."

Quando usar: Pré-reuniões com C-Level, board prep e qualquer contexto onde o tempo do executivo é limitado.

Phraseology Tips

  • Begin e-mails with 'Recommendation:', 'Decision needed:', 'FYI:', or 'Action required:' — never with 'I hope this finds you well'
  • Use numbered lists (1, 2, 3) for complex updates instead of paragraphs. Executivos escaneiam, não leem
  • If context is needed, place it AFTER the recommendation under 'Background' or 'Context'. Nunca antes
  • End with 'The Ask' to make WHO needs to do WHAT by WHEN crystal clear
  • Apply the 'Pyramid Principle': conclusion → key arguments → supporting data. Cada nível responde 'Why?' ou 'How?'
  • Use the 'So What?' test before sending: releia cada frase e pergunte 'e daí?'. Se não gera ação, reescreva ou remova
  • Subject lines should include deadline + topic + action type: '[Decision by Fri] Q3 Budget — Reallocation Proposal'
  • Para Slack/Teams: primeira linha é o BLUF. Use thread para detalhes. Respeite o scroll dos outros
  • Em reuniões, comece com 'I have one recommendation and three supporting points' — isso sinaliza estrutura e demonstra preparo
  • Quando precisar dar bad news, use BLUF mesmo assim: 'We missed the target by 15%. Root cause and recovery plan below.' Esconder bad news no meio do e-mail destrói confiança
